There is a particular kind of football success that arrives so spectacularly that it hides the years of work beneath it.

Atalanta beating Bayer Leverkusen 3–0 in the Europa League final felt like one of those nights. Ademola Lookman scored a hat-trick. Gian Piero Gasperini, the coach many had admired for years without quite knowing where to place in football’s hierarchy, finally lifted a major trophy. Leverkusen arrived in Dublin unbeaten in 51 matches, Bundesliga champions and supposedly too organised, too modern, too complete to be stopped. Atalanta did not merely stop them. They overwhelmed them.

For ninety minutes, the club from Bergamo played like the biggest team in Europe.

That is the version of the story most people remember: a magnificent final, a fearless coach, a player reborn. It is a beautiful story, and all of it is true. But it is also incomplete.

Atalanta’s Europa League was not an accident of one brilliant night. It was the reward for a club that had spent more than a decade learning how to survive without pretending it had the money of Juventus, Inter or Milan. It was the reward for a president who understood that a provincial club could not compete by copying the habits of richer clubs. It was the reward for a recruitment department that kept finding footballers before the market fully agreed on their value. It was the reward for a manager given enough time to build a recognisable idea rather than being sacrificed after one bad month.

Most importantly, it was the reward for financial discipline.

Atalanta did not become a European club by spending like one. They became one by building a structure that made their spending make sense.

Bergamo is not Milan, Rome or Turin. Atalanta do not possess a worldwide commercial base, an enormous stadium, a glamorous historical brand or the automatic gravitational pull that brings elite players to Italy’s traditional giants. For years, that was simply the reality of the club: good academy, loyal supporters, occasional strong seasons, but a ceiling that seemed obvious.

The danger for clubs in that position is understandable. They look upwards, see the money circulating around the bigger names, and begin to behave as if they are one transfer window away from belonging to that world. They pay wages that their recurring income cannot comfortably support. They buy players to satisfy a manager who may be gone in six months. They treat qualification for Europe as a permanent condition instead of a bonus that must be planned for carefully.

This is how a club begins to spend tomorrow’s money today.

Italian football has seen plenty of versions of that story. The traditional giants may have larger fanbases and greater revenues, but they have also lived with the pressure of immediate success: impatient supporters, expensive squads, managerial churn, transfer-market corrections and owners expected to solve every structural problem with another injection of capital. Money can make mistakes survivable. It can also make mistakes easier to repeat.

Atalanta had less room for error, which eventually became one of their strengths.

Antonio Percassi took control of the club in 2010, after Atalanta had been relegated to Serie B. He did not inherit a project ready to launch into Europe. He inherited a club that needed stability, identity and a credible path back to Serie A. Percassi was not a romantic outsider who happened to fall into football. He was a Bergamo businessman with a long relationship with the city and a practical understanding of what a club of Atalanta’s size could and could not afford to be.

That matters. Good ownership in football is not only about being rich enough to cover losses. It is about making the club’s ambition match its actual resources.

Under Percassi, Atalanta’s objective was never to create a fantasy version of themselves. The aim was more intelligent: establish the club securely in Serie A, invest in the academy and infrastructure, recruit better than the market expected, sell well when necessary, and create a football identity so strong that a departure would not cause the entire project to collapse.

That last part is where many clubs fail. They collect talented people but do not build a system. Atalanta built a system.

The Percassi vision: grow the club, not just the squad

A football club can spend on a player and call it ambition. It can spend on a stadium, its academy, scouting network and operational structure, and call it something more difficult: planning.

The Percassi family’s leadership—Antonio as president, with Luca Percassi central to the club’s executive direction—gave Atalanta continuity at the top. That continuity made a major difference because it allowed football decisions to be connected rather than restarted every season. The coach, recruitment department, academy and financial department were not all working on separate short-term plans.

The club also bought the Stadio Atleti Azzurri d’Italia from the municipality in 2017 and redeveloped it into what is now the Gewiss Stadium. The stadium should not be treated as the entire explanation for Atalanta’s rise; it is not. But it reveals the logic behind it. A club that owns and improves a stadium creates more control over matchday income, sponsorship opportunities, hospitality and its relationship with supporters. More importantly, it creates an asset.

There is a difference between spending money to look successful and spending money to make success more sustainable.

Atalanta’s stadium project belonged to the second category. It was a long-term bet on Bergamo, on the club’s commercial future and on the idea that European football should not be a temporary guest in the city. It was not designed to buy one famous player. It was designed to make the club stronger when that player had already gone.

That approach extended to the academy. Atalanta’s youth system had long been respected in Italy, but the modern club made it strategically central. Academy footballers could become first-team contributors, valuable saleable assets, or both. The point was not to turn every teenager into a star. The point was to ensure the club always had a pipeline of talent, information and value beneath the first team.

In football, sustainability is often misunderstood as caution. Atalanta showed that it can be a form of aggression. If your club knows exactly where its next value will come from, it can make bold decisions without becoming reckless.

The recruitment department: finding value before it becomes expensive

Atalanta’s rise is impossible to explain without the people who built its recruitment architecture.

Giovanni Sartori, who arrived from Chievo, became one of the key architects of the project. His reputation was built on identifying players whose ability, tactical potential or market value had not yet been fully recognised. Atalanta did not simply recruit “cheap players.” Plenty of clubs buy cheap players. The more difficult skill is identifying players who can become more valuable inside a particular environment.

A player can be talented but wrong for a club. Another can look ordinary in one system and become exceptional in another. Atalanta’s recruitment model increasingly worked from the question: 

Sartori’s technical leadership was supported by Gabriele Zamagna, who had worked in scouting before becoming sporting director, and by a wider department that included scouting leadership such as Giuseppe Corti. The names matter because the mythology around football recruitment often makes it sound like one genius spotting a player in a grainy video clip. It is rarely like that.

Good recruitment is a process. Scouts provide context that data cannot fully capture: personality, adaptability, physical development, family situation, tactical education, how a player responds when a match turns against him. Analysts can narrow a market and compare performance profiles. Sporting directors understand contractual timing, agent relationships, wage structures and the possibility of selling a player later without losing control of the deal. Coaches define what the football actually needs.

Atalanta’s advantage was not that they had one brilliant scout. It was that recruitment, coaching and club strategy increasingly spoke the same language.

Franck Kessié, Roberto Gagliardini, Andrea Conti, Mattia Caldara, Dejan Kulusevski, Cristian Romero, Robin Gosens, Rasmus Højlund and many others became examples of the model in different ways. Some arrived young. Some were developed. Some were given a tactical role better suited to their strengths than the role they had previously occupied. Some were sold at moments when their value was high enough to transform Atalanta’s room to manoeuvre.

The club did not always get every decision right. No recruitment department does. There were signings that did not work and expensive risks that did not deliver exactly as hoped. That is another reason their model is more interesting than a fairytale. Atalanta were not perfect. They were simply structured well enough that an imperfect decision did not become a crisis.

That is one of the real tests of football management. A club is not well run because it never makes a bad signing. It is well run when one bad signing cannot destroy the next three years.

For supporters, selling your best players can feel like a confession of inferiority.

Atalanta turned it into a competitive weapon.

The difference lies in whether a club sells because it has failed to plan, or because it has planned for the possibility of selling. If a team loses its best midfielder on the final day of the transfer window and has no replacement, it becomes weaker. If a team understands the market, sets a valuation, keeps alternatives prepared and already knows how the next player fits the coach’s system, the sale can become part of renewal.

Atalanta’s player trading often followed that logic.

Cristian Romero arrived, developed into one of Serie A’s outstanding defenders, and was sold for a substantial fee. Rasmus Højlund’s single season in Bergamo was short, but his sale to Manchester United gave Atalanta enormous financial capacity. Yet the essential point was not the headline number attached to either deal. It was what the club did with the freedom those sales created.

They reinvested. They spread risk. They kept the squad moving. They refused to make the entire club dependent on the presence of one footballer.

This is where the comparison with larger clubs becomes revealing. A giant club can keep an expensive player too long because it fears the optics of selling. It can buy a replacement because the market expects one, not because the system requires one. It can accumulate contracts that gradually reduce its flexibility.

Atalanta had to preserve flexibility. That constraint made them sharper.

The club could not afford to carry too many players who did not fit the football. It could not keep spending high wages on reputation. It could not build a squad that required Champions League income just to remain functional. That does not mean Atalanta were cheap. It means they were selective.

They spent money when they believed the player, age profile and tactical function justified it. They used loans, options, free transfers and development pathways. They looked for footballers who could improve, not merely footballers who arrived with a finished reputation. When a player’s market value rose beyond what made sense for Atalanta to retain, the club could sell without panic because selling had never been treated as failure.

A recruitment model needs a coach who can turn potential into performance. Atalanta found that coach in Gian Piero Gasperini.

When he arrived in 2016, Gasperini was respected but not universally treated as a safe appointment. His career had included strong work at Genoa, a difficult spell at Inter, and the reputation of a coach with demanding ideas. Atalanta did not hire him because he was a celebrity. They hired him because his football could give the club an identity.

Gasperini’s Atalanta pressed high, attacked with numbers, used aggressive man-oriented structures and demanded that players understand movement rather than simply occupy positions. Centre-backs could step into midfield. Wing-backs became attackers. Midfielders were expected to arrive in the penalty area. Forwards were asked to defend, combine and run. A player’s value was not fixed by the role written next to his name.

That was perfect for Atalanta’s recruitment strategy.

The club could identify a player who might not be a finished product for a traditional giant, bring him to Bergamo, give him a demanding but coherent tactical environment, and reveal qualities that had been hidden elsewhere. Lookman is a useful example. He had obvious talent before Atalanta, but in Bergamo he found a setting that gave him responsibility, movement and a clearer attacking role. In Dublin, he was not merely a talented player having a good final. He was the visible outcome of a football structure.

Gasperini’s importance cannot be exaggerated. But neither should it be isolated from the rest of the club.

His methods worked because the squad was assembled to make them work. The squad could be assembled that way because the sporting department had continuity. The sporting department could keep thinking long term because ownership did not mistake every difficult moment for proof that the plan had failed.

That is management. Not a slogan. Not an inspirational presentation. The difficult, patient alignment of people making decisions in the same direction.

Europe changed the balance sheet but did not become the crutch

Champions League qualification changes a club. The prize money, broadcasting income, prestige and ability to attract players can accelerate everything. It can also create a trap.

If a club immediately spends all of its Champions League income on permanent wage commitments, then missing Europe the following year becomes a financial emergency. A good season becomes an obligation. The club starts chasing its own previous success with more expensive, more desperate decisions.

Their repeated European qualification gave them more resources, but their strategy was not built on the assumption that Champions League money would arrive forever. The goal was to use European participation to strengthen the club’s base: squad quality, infrastructure, reputation and trading power. That is why they could remain competitive even as the players changed.

Their European rise was gradual but extraordinary. After returning to Serie A, Atalanta reached the Champions League for the first time in 2019. They reached the quarter-finals in their debut campaign, playing their home European matches away from Bergamo while stadium work continued. They returned to the competition repeatedly. They became familiar opponents for clubs who once regarded them as a favourable draw. The important word is 

One Champions League season can be a story. Several become evidence of a model.

By the time Atalanta reached the Europa League final in 2024, they had already earned the right to be there. They had beaten Liverpool at Anfield. They had overcome Marseille. They had spent years proving that their intensity and clarity of purpose travelled beyond Serie A.

Leverkusen were the final opponent. They were also the final proof.

When Lookman completed his hat-trick in Dublin, Atalanta’s victory felt emotional because it was emotional. Bergamo had waited generations for a European trophy. The club’s supporters had lived through relegations, near misses and the strange disbelief of watching their team become a regular part of Europe’s biggest conversations.

Atalanta beat Leverkusen because their press was brave, their movement was rehearsed and their players believed in the game plan. They beat them because Gasperini had been given time to build a team that knew itself. They beat them because recruitment had repeatedly supplied players suited to that identity. They beat them because the club did not spend its entire future trying to imitate clubs with greater wealth.

A club does not need unlimited money to become ambitious. It needs a hierarchy of decisions. It needs owners who understand the difference between investment and vanity. In 2007, MLS was stable but still fighting for legitimacy. The league had survived its uncertain early years and learned from some of its original mistakes. It had become more cautious with spending, more focused on soccer-specific stadiums and more disciplined about growth. But in the global football imagination, MLS remained peripheral. European supporters noticed it when a famous player moved there, then went back to discussing the Premier League, Serie A, La Liga or the Champions League.

The league needed attention, but it also needed credibility. It needed proof that one of football’s most recognisable figures could choose America while he was still a serious player. Beckham gave it that proof.

His arrival also pushed MLS to make a structural adjustment. The league introduced the Designated Player mechanism, allowing clubs to sign players whose salaries exceeded the normal budget rules. That distinction matters. The masterstroke was not that Beckham found a loophole. The masterstroke was that he negotiated an option.

An option is one of the most powerful ideas in business because it gives someone the right, but not the obligation, to act later. If the opportunity becomes more valuable, the option can be exercised. If the future turns out badly, the holder can choose not to use it. It allows a person to participate in upside without taking every risk immediately.

Beckham did not have to build a club in 2007. This is where the $25 million number becomes so powerful.

In football, we hear numbers constantly. A player costs €80 million. A stadium costs €1 billion. A club is worth €4 billion. But the most important numbers are often not the largest ones. They are the numbers that reveal whether someone understood value before the market did.

The $25 million was the reported price attached to Beckham’s option. It was not the cost of building Inter Miami. The circumstances were different, and football finance should never pretend that all numbers can be compared as if they were identical. Different cities have different strategic value. Different ownership groups enter under different league conditions. Inflation, broadcast arrangements, the wider sports market and stadium plans all matter.

But the contrast tells a story. A $25 million option from the Beckham era sat in a league where a later expansion franchise reportedly cost 20 times more simply to obtain entry.

That is what foresight looks like in football business. It is not about predicting every detail. It is about recognising that an asset is being priced for the present while its real value will be determined by the future.

Beckham’s deal was not only financially intelligent because it was cheap. It was intelligent because it linked his own commercial force to the growth of MLS. He was not asking to be paid for existing value alone. He was asking for a way to share in the value he might help create.

That is a lesson far beyond football. A great product leader does not only negotiate for a role title. A founder does not only negotiate for salary. A talented executive does not only look at the first year of compensation. They ask what is being built, who will benefit if it succeeds, and whether they have a meaningful place in that future.

Beckham’s Galaxy contract did exactly that.

The story is often told as if Beckham finished playing, pointed at Miami, exercised the clause and watched a football club appear under the Florida sun. Reality was much harder.

Beckham retired in 2013, and the following year MLS announced his effort to establish an expansion club in Miami. The city made sense on paper. It was international, diverse, glamorous, football-aware and commercially powerful. Miami could connect North America, Latin America, Europe and the Caribbean in a way few American cities could. It was a natural home for a club that wanted to feel global from the beginning.

Building a football club means dealing with matters that rarely appear in the announcement video: land ownership, planning permission, stadium financing, city politics, local resistance, transport, community concerns, investors, lease terms, commercial partners and the cost of getting every small decision wrong. Beckham’s group encountered years of stadium complications and failed site discussions. Miami was not waiting politely to be given a club. It had competing interests, contested land and serious questions about what a stadium development would mean for the city.

This is the part of sports management that people who only watch transfers often miss. A club is an emotional institution, but it is also an operating model. It needs a home. It needs governance. It needs people who can negotiate, finance, market, recruit, sell, listen and decide. A powerful name can open doors, but it cannot replace the boring work that allows an institution to survive once the cameras move on.

Beckham’s global profile was essential, but so were the partners who could make Miami work. Jorge Mas and the Mas family became central to the project, providing investment capacity, local business knowledge and the ability to navigate the reality of building a club in one of America’s most complicated cities. The eventual ownership story was therefore not “Beckham buys a franchise.” It was a coalition of people with different forms of power: sporting credibility, capital, local influence, real-estate knowledge and commercial ambition.

The club’s first MLS season arrived in 2020, seven years after Beckham retired and 13 years after he joined LA Galaxy. The time between the clever contractual clause and the first competitive match is crucial. It reminds us that a strategic opportunity is not the same thing as a finished result. A brilliant idea can still die without patience, execution and people who know how to build.

This is worth saying plainly because it makes the story more accurate.

David Beckham did not buy Inter Miami as an existing club. He used his reported expansion option as part of the process of founding a new MLS franchise. Inter Miami had to decide what it wanted to represent before it had trophies or history. The pink and black identity, the herons, the name, the Miami connection, the bilingual energy of the city, the appeal to Latin American football culture and the desire to look international from day one were all part of that process. The club needed to be more than an MLS expansion team. It needed to feel like Miami.

That was not easy. Expansion clubs are judged immediately, often unfairly. Supporters want a team they can be proud of. Media want a story. Sponsors want visibility. The league wants growth. Owners want long-term value. Players want a credible sporting project. The club has to build all of this while competing against teams with years of local connection.

Inter Miami’s early years contained the normal messiness of a young club: sporting inconsistency, roster decisions, coaching changes and the pressure of being permanently watched. But the ownership group never lost sight of the bigger ambition. The club was built to become a global football property, not merely a regional sports team.

That ambition would eventually bring Messi.

The Messi moment and the closing of the circle

When Lionel Messi arrived in Miami in 2023, it felt like the story had found its most obvious ending. But it was not merely a commercial coup. It was the completion of a circle that had begun with Beckham’s own move from Madrid to Los Angeles.

In 2007, Beckham was the global superstar who made MLS appear more possible. His presence signalled that the league could attract football’s biggest names. In 2023, he was no longer the player making that promise. He was one of the owners helping to convince Messi that Inter Miami, and MLS, could be the right next chapter.

There is something quietly beautiful about that transition. Beckham did not just benefit from the league’s growth. He became part of the machinery that made its next transformation possible.

Messi’s arrival changed Inter Miami’s commercial reality almost immediately. Tickets became harder to find. Sponsors paid greater attention. The club’s global audience expanded. Miami became a compulsory stop for football culture in America. The team became a vehicle for conversations about Apple, Adidas, Latin American fandom, celebrity investment, tourism, stadium development and the changing hierarchy of global football.

Forbes’ 2025 estimates placed Inter Miami’s value at around $1.2 billion, making it one of MLS’s most valuable clubs. That figure should be treated with the seriousness it deserves. A valuation is an estimate, not a pile of money in a vault. It reflects expectations about future revenue, brand power, stadium potential, media exposure and the confidence that investors have in the club’s direction.

It is also not Beckham’s personal return. He does not own the club alone. He did not build Inter Miami with $25 million and no further investment. Jorge Mas and the wider ownership group have carried major responsibility in creating the organisation. Messi’s arrival did not happen because of a single contract clause from 2007.

But the original clause made Beckham’s place in this story possible.

Without it, he might have been remembered in MLS as a glamorous former Galaxy player who helped raise the league’s profile. With it, he became a founder, an owner and eventually one of the people responsible for giving Messi a new football home.

The greatest football business stories are rarely about one genius decision. They are about a sequence of choices that only make sense when viewed together.

Beckham chose Los Angeles when many people assumed he should remain in Europe. He and Simon Fuller, his manager at the time, negotiated beyond the usual boundaries of a player contract. He secured a future option instead of only present compensation. He spent years pursuing Miami when stadium plans repeatedly stalled. He partnered with people who could provide the local knowledge and capital he did not possess alone. He helped build a club that could one day attract a footballer even more famous than he was.

The deal was genius not because it was effortless, but because it created the conditions for Beckham to keep playing a meaningful role after he stopped playing football.

That is the difference between a good contract and a great one. A good contract rewards you for the value you provide today. A great contract gives you a way to participate in the value you help create tomorrow.

Football is full of people who think only about the next transfer window. That is understandable; the game moves quickly, careers are fragile and a bad season can destroy years of planning. Yet the people who shape football’s future usually think in longer cycles. They think about stadiums before they are built, fanbases before they grow, media rights before they mature, academies before players emerge and cities before the club’s badge means anything to them.

Beckham saw MLS not as a place where his football life would end, but as a market where his next life could begin.

The $25 million clause was therefore not just clever financial engineering. It was a declaration of intent. It said that Beckham was willing to trade the certainty of a conventional European ending for a more complicated, more uncertain and potentially more meaningful future in America.

At Union Berlin, a stadium is not simply where supporters watch football. It is proof of what can happen when a club still belongs to the people who refuse to let it disappear.

There are plenty of ways to build a football stadium now. You can hire an architecture firm, announce a naming-rights partner, release a cinematic video of a glass façade, and invite executives to talk about premium hospitality. Modern football has made this process very efficient. It knows how to create venues that look impressive from the air and expensive from every angle.

Union Berlin did something rather different.

When the Stadion An der Alten Försterei needed rebuilding in 2008, more than 2,300 Union supporters volunteered around 140,000 hours of work. They did not buy the stadium in the simplistic sense. They helped build it with their time, their labour and, throughout the club’s difficult history, their willingness to give when there was little reason to expect anything back.

That is why An der Alten Försterei matters. Not because it is the biggest stadium in Berlin, or the newest, or the most commercially polished. It matters because its terraces carry a rare kind of evidence: the people who stand there helped make sure there was still something to stand in.

And that leaves Union Berlin with a question more interesting than the usual football story about promotion, survival or European nights: 

Can a club grow without turning the people who built it into customers?

An der Alten Försterei sits in Köpenick, in south-east Berlin, far from the capital’s postcard version of itself. Its name comes from the old forester’s house nearby, which still gives the place a strange sense of having grown out of the land rather than being placed upon it.

Union’s relationship with Berlin has always been different from the more polished image of the city. The club came from the eastern half, lived through the peculiar constraints of the GDR, and developed a stubborn identity that was less about trophies than survival. There are bigger clubs, richer clubs, and more fashionable clubs in Germany. But Union has long understood something that football occasionally forgets: being meaningful to people is not the same as being successful in the conventional sense.

That meaning was tested repeatedly. In 2004, when Union faced another financial crisis, supporters launched the 

 campaign. Fans donated blood to hospitals and gave the compensation they received back to the club. It is one of those stories that sounds almost too symbolic to be true, which is perhaps why it captures Union so well. The club was not kept alive by a distant benefactor arriving with a cheque. Its supporters gave something of themselves because they believed the club belonged to them.

Four years later, the stadium became the next emergency.

The old terraces were in poor condition, and the club risked losing its licence if it could not make the ground fit for purpose. Union needed a rebuild. What it had, beyond money, was a community willing to work.

It is easy to make this sound romantic. A working-class club, loyal supporters, old terraces, everyone united by football. But the truth is more practical and, because of that, more meaningful.

Stadiums are not saved by feelings alone. They require planning, materials, engineers, permits, safety standards and money. They require people willing to spend weekends doing work that will not put their names on a shirt or turn them into heroes. The supporter-led rebuild of An der Alten Försterei mattered because it converted affection into responsibility.

That is the difference between saying “this is our club” and proving it.

More than 2,300 volunteers contributed to the renovation between 2008 and 2009. Together, they gave around 140,000 working hours. When the rebuilt stadium reopened, it was not simply a better venue. It was a home that had been returned to the people who feared losing it.

Football loves the phrase “the twelfth man,” usually as a convenient compliment for a loud crowd. Union Berlin makes the phrase feel insufficient. Their supporters were not only behind the team. They were part of the club’s infrastructure.

There is a reason the stadium still feels different. An der Alten Försterei remains overwhelmingly a standing ground, with 18,395 standing places and only 3,617 seats within its current capacity of 22,012. That detail is not merely about nostalgia. Standing changes the social experience of football. It is harder to watch the match as an isolated consumer when you are part of a crowd that sings, moves, complains, celebrates and remembers together.

The atmosphere is not designed. It is inherited.

Football Without the Customer Service Voice

Most major clubs now speak to supporters in the language of a consumer brand. They offer experiences, memberships, access, content, packages and loyalty programmes. None of those things are automatically bad. Football clubs need money, and supporters deserve decent facilities, safe grounds and professional organisation.

But the language reveals something. It can make the supporter feel like the club’s most valuable customer rather than one of its owners in the emotional sense.

Union’s culture has resisted that idea because its people have repeatedly been asked to do more than buy a ticket. They have donated blood. They have rebuilt terraces. They have bought shares in the stadium operating company. In 2011, Union created that company to give members and sponsors the opportunity to own a stake in the stadium. A further share release in 2024 extended that relationship to a much larger Union community.

This does not mean Union has found a perfect alternative to modern football. No club can survive outside economics, and no member-led structure eliminates disagreement or difficult decisions. But it does give the club a different starting point. When Union talks about community, it is not asking supporters to feel involved. It is acknowledging that they already are.

That is a much more demanding form of belonging.

The most difficult moment in a football story usually comes after the club gets what it wanted.

Union reached the Bundesliga for the first time in 2019. Then came European football, and eventually the Champions League. The club that had spent decades on the margins of German football was suddenly visible to everyone. Its membership grew. Its women’s team began drawing remarkable crowds of its own. The stadium, once threatened by decay, is now too small for the ambition and demand around it.

Union plans to expand An der Alten Försterei, with the first phase intended to create capacity for 37,500 people. The club has also acquired the stadium grounds, securing a level of control that would have once seemed distant.

This is good news. A club should not be trapped inside its own romantic mythology. Union supporters deserve a team capable of competing, facilities worthy of the club’s growth, and a stadium that can welcome more people into its community. Success should not belong only to clubs that were born wealthy.

Yet expansion always brings a risk. More capacity can mean more seats, more commercial areas, more expensive matchdays and a more carefully controlled version of the experience that made people fall in love with the place. A club can improve the building and accidentally weaken the culture inside it.

That is why Union’s future is more compelling than a simple stadium-development story. The question is not whether the new An der Alten Försterei will be modern. It has to be. The question is whether it will still recognise the people who carried the old one through its most difficult years.

Will the supporter who helped rebuild the terraces still feel at home in the next version of the stadium? Will the club continue to value standing room, affordability and the disorderly collective life of football? Or will success slowly turn belonging into another product to be sold back to its own people?

These are not questions unique to Union Berlin. They sit underneath almost every modern football project, from new stadiums in England to investor-led clubs in Italy, Spain and beyond. The difference is that Union cannot pretend not to know what is at stake.

Its supporters built the evidence into the ground.

Perhaps that is the real beauty of the Union Berlin story. It is not that supporters rebuilt a stadium and then preserved it forever behind glass. A football club cannot live like a museum. It has to change, make difficult choices and occasionally become bigger than the people who first carried it.

The challenge is remembering where that growth came from.

An der Alten Försterei was opened in 1920. It has been altered many times since. Its floodlights came later, its terraces were rebuilt, its main stand was added, and another expansion now waits ahead. But its most important reconstruction was not architectural. It was moral.

In 2008, Union Berlin’s supporters showed that a stadium could still be more than an asset on a balance sheet. They showed that football’s loudest claim that clubs belong to their people could mean something practical.

A modern stadium can be bought, branded and opened with fireworks. A home has to be built more slowly.

I have always been fond of playmakers. I grew up during an era when they seemed to be everywhere, each offering a different interpretation of how football should be played. There was Rui Costa, carrying the ball with his head raised as if he had already seen the next movement before everyone else. Zinedine Zidane controlled matches with an elegance that made even the most difficult actions appear unhurried. Zvonimir Boban brought intelligence and personality to Milan’s midfield, while Pablo Aimar played with the restless imagination of someone constantly searching for a space only he could see.

That generation was filled with footballers who became cult heroes precisely because they were so distinctive. Juan Román Riquelme could slow an entire match until it followed his rhythm. Djalminha played with an unpredictability that could produce either a moment of genius or complete chaos. Juan Carlos Valerón passed the ball with unusual softness, while Álvaro Recoba could transform a game with his left foot from almost anywhere. Ariel Ortega, Gheorghe Hagi, Robert Prosinečki, Jari Litmanen and Youri Djorkaeff all belonged, in different ways, to the same broad family of players: footballers trusted to provide the imagination around which an attack could be built.

They were not identical, and many did not occupy exactly the same position. Some carried the ball through midfield, some controlled the rhythm, some operated almost as second strikers, and others preferred to release the decisive pass before entering the penalty area themselves. What connected them was the feeling they created whenever they received possession. The ball arriving at their feet did not merely continue an attack; it opened a new set of possibilities.

I loved how those players became the source of their team’s creativity. Their teammates could recover possession, provide width, make runs and stretch the defensive line, but the playmaker was expected to give those movements meaning. He decided whether the attack needed to accelerate or pause. He recognised a run before it had fully developed and sometimes placed the ball into space as an invitation for a teammate to discover it. Watching them taught me that creativity in football was not only about performing a beautiful trick. It was about understanding the match slightly earlier than everyone else.

I particularly loved the Italian name for the role: 

. Even the word sounded as beautiful as the football it described. Italian football had names for its specialists, the 

 directing the game from deeper areas, the 

 moving through the inside channels, and the 

 was the one that captured my imagination. It did not sound like a position assigned on a formation graphic. It sounded like a profession reserved for someone who understood football as an art.

There was a time when you could understand a team simply by finding this player. He would be somewhere between the midfielders and forwards, occupying an uncertain territory where defenders were reluctant to follow and midfielders were afraid to leave behind. While everyone else ran, tackled, marked and maintained the structure of the team, the No. 10 appeared to be doing something different. He was watching, waiting and interpreting.

Today, players still wear No. 10 and teams still field attacking midfielders, yet the classic version of the role has become increasingly difficult to find. The shirt remains prestigious, but the tactical privilege once attached to it has largely disappeared. Modern football did not decide that creativity was no longer valuable. Instead, it changed so profoundly that creativity could no longer remain the responsibility of one protected player standing in one permanent area of the pitch.

The classic No. 10 did not lose his value; he became tactically unaffordable.

The classic No. 10 was positioned behind one or two forwards and ahead of the central midfielders. In a 4-3-1-2, he occupied the point of the midfield diamond. In a 4-4-1-1, he connected the midfield with the centre-forward. In other systems, he operated as a second striker who dropped away from the defensive line to receive the ball.

The arrangement gave him access to what remains one of the most valuable areas in football: the space between an opponent’s midfield and defence. Receiving there forced defenders into uncomfortable decisions. If a centre-back stepped forward, a striker could attack the space behind him. If the centre-back remained in position, the playmaker could turn and face goal. If a defensive midfielder followed him too closely, another midfielder could move into the space that had been abandoned.
